A first-round interview for a product manager should establish whether the person finds real customer problems, prioritises with clear reasoning, works well with engineers and designers, and judges a product by its outcomes. Ask about specific decisions they owned and what happened afterwards.

What should a first-round product manager interview cover?

Product managers rarely have authority over the people they work with. The first round should show how they decide and how they bring others along.

  • Customer insight: how they learn what customers need.
  • Prioritisation: how they choose what to build and what to leave out.
  • Working with engineering and design: how they lead without direct authority.
  • Judging outcomes: how they know a release worked.

Customer insight

  1. Tell me about a customer problem you found through your own research. How did you find it? Listen for: direct contact with users and a way of checking what they heard.
  2. How do you separate what customers ask for from what they need? Listen for: an example of digging beneath a feature request.

Prioritisation

  1. You have more requests than the team can build. How do you choose? Listen for: criteria they can state and a way of saying no.
  2. Tell me about something you decided not to build. How did you explain it? Listen for: reasoning shared openly with the people who asked.

Working with engineering and design

  1. Describe a disagreement with an engineer about scope. How did it end? Listen for: listening to the technical reason and finding a trade-off.
  2. How do you write a requirement so a team can build it without constant questions? Listen for: the problem, the outcome and the limits, not only a feature list.

Judging outcomes

  1. Tell me about a launch that did not do what you expected. What did you do? Listen for: an honest review and a change of plan.
  2. Which measures did you use to judge a feature, and why those? Listen for: measures linked to the customer problem, not only usage counts.

How do you score the answers?

Score each area on the decisions the candidate describes. Prefer a candidate who owned a decision and learned from it over one who describes a team's work in the plural.

Which mistakes do interviewers make with this role?

  • Asking only for frameworks. A candidate can recite a framework and still have no judgment.
  • Accepting "we" for every answer. Ask what the candidate personally decided.
  • Ignoring the engineering relationship, which decides whether plans become products.
  • Hiring for a famous product on the resume without asking what the candidate did on it.
