Stakeholder management is keeping the people who depend on or influence your work informed, aligned and willing to support it. Listen for whether the candidate identified who mattered, learned what each person needed, and handled disagreement before it turned into a blockage. Strong candidates give specific examples of changing their approach for different people.
What is stakeholder management?
Stakeholder management is the practice of working with people who have a stake in a project or decision, such as senior leaders, other departments, clients and partners. The behaviours that show it are mapping who is affected, learning each person's priorities, setting expectations early, giving regular updates and resolving conflicts between stakeholders openly. It matters most in roles where results depend on people outside the candidate's direct reporting line.
Stakeholder Management interview questions
- Tell me about a project with many stakeholders. How did you decide who needed what from you? Listen for: a simple map of who is affected and how often each person was updated.
- Describe a time a senior stakeholder disagreed with your plan. What did you do? Listen for: listening to the concern, using evidence and reaching a clear outcome without going around them.
- Tell me about a stakeholder who was hard to reach or slow to respond. Listen for: adjusting the channel and timing, and not simply escalating.
- Describe a time two stakeholders wanted opposite things. Listen for: bringing both into one conversation and agreeing a priority openly.
- Tell me about a time you had to say no to a stakeholder. Listen for: a reason given, an alternative offered, and the relationship intact afterwards.
- Halfway through a project, a stakeholder asks for a major change. What do you do? Listen for: explaining the cost in time and scope, and agreeing the change in writing.
- You will miss a deadline that a senior leader cares about. When and how do you tell them? Listen for: telling them early, with a new date and a recovery option.
- You are new to a team and want to build support for an idea. Where do you start? Listen for: learning each person's concerns first, and testing the idea informally before a formal pitch.

How do you score stakeholder management fairly?
Score stakeholder management on the specific actions the candidate took with named kinds of people, such as a finance head or a client. Warm, general talk about working well with everyone is not evidence.
- Use the same questions for every candidate, and include one where a stakeholder disagreed.
- Write criteria for identifying stakeholders, setting expectations and handling conflict before the interviews.
- Score each answer against the criteria first and compare candidates after that.
- Quote the action, such as the update schedule or the conversation held, next to each score.
