Strategic thinking is linking today's work to longer term goals and choosing what to do, and not do, to reach them. Listen for whether the candidate looks at the wider picture, weighs options and explains a choice. Strong candidates describe what they gave up and how they checked that the direction was right.
What is strategic thinking?
Strategic thinking is the ability to see how decisions fit into a longer term direction. It shows in setting goals that connect to the company's aims, understanding the market or customer, comparing options, choosing what to leave out and checking progress. It is different from planning tasks, because the focus is on direction and trade-offs. It matters most for senior roles, but junior staff can show it by asking why their work matters.
Strategic Thinking interview questions
- Tell me about a time you changed your team's direction because of something you noticed outside your immediate work. Listen for: where the signal came from and how they tested it before acting.
- Describe a goal you set that linked to a larger company aim. How did you connect them? Listen for: a clear chain from task to outcome with measures they chose.
- Tell me about an opportunity you decided not to pursue. Listen for: a stated reason tied to goals, and acceptance of the cost.
- Describe a time you looked at a problem from a customer's or competitor's point of view. Listen for: new information gathered and a changed decision as a result.
- You have budget for one of three projects. How do you choose? Listen for: criteria first, such as value, risk and fit, then a reasoned choice.
- Your market changes and your current plan no longer fits. What do you do? Listen for: updating assumptions openly and communicating the change.
- Where do you expect your team's work to be in two years, and what should we begin doing now? Listen for: a view grounded in facts, with first steps rather than vague hopes.
- Tell me about a long term decision that turned out to be wrong. Listen for: how early they saw the signs and what they adjusted.
What does a strong answer look like?

How do you score strategic thinking fairly?
Score strategic thinking on the quality of reasoning and evidence, not on how grand the vision sounds. An answer full of big words with no choice made or option rejected should score low.
- Ask every candidate the same questions, including one where they chose not to do something.
- Write criteria such as link to goals, comparison of options and checking direction before you start.
- Match the level of the examples to the role, and do not expect a junior candidate to describe company strategy.
- Record the option that was rejected and the stated reason as your evidence.
