A first-round interview for a project manager should establish whether the person plans realistically, spots and handles risks early, keeps stakeholders informed with bad news as well as good, and recovers a project that slips. Ask for projects they delivered and the problems that came up along the way.

What should a first-round project manager interview cover?

A project manager is judged by deliveries and by how the team feels about the way they were run. The first round should look at planning, risk and communication.

  • Planning: how they turn a goal into a realistic plan.
  • Risk and issue handling: how early they notice problems and what they do.
  • Stakeholder communication: how they keep sponsors and teams informed.
  • Leading without authority: how they get work done from people who do not report to them.

Planning

  1. Walk me through how you planned your last project from the first week. Listen for: scope, tasks, owners, dates and how they checked the estimates.
  2. How do you estimate work you have not done before? Listen for: asking the people doing the work and leaving room for the unknown.

Risk and issue handling

  1. Tell me about a risk you saw early. What did you do? Listen for: a specific action taken before the problem arrived.
  2. Describe a project that fell behind. How did you recover it? Listen for: honest diagnosis and a changed plan.

Stakeholder communication

  1. How do you tell a sponsor that a deadline will be missed? Listen for: early, with the cause, the options and a recommendation.
  2. Tell me about a stakeholder who kept changing the scope. What did you do? Listen for: a change process and a calm conversation about trade-offs.
  3. What does your weekly update look like? Listen for: short, specific and focused on decisions needed.

Leading without authority

  1. How do you get a busy person in another team to deliver something for your project? Listen for: a clear request, a reason and follow up.
  2. Tell me about a conflict inside your team. How did you handle it? Listen for: listening to both sides and settling a way forward.

How do you score the answers?

Score each area on a specific project. Ask what the plan looked like, what slipped and what the candidate changed, then score on those details.

Which mistakes do interviewers make with this role?
