Leadership is helping a group reach a goal by setting direction, building trust and developing people. When you interview for it, listen for a candidate who describes outcomes the team achieved, credits others, handles a person who is struggling, and takes responsibility when things go wrong.

What is leadership?

Leadership at work means guiding other people towards a result, with or without formal authority. Leaders set clear goals, explain the reason for them, give people room and feedback, make decisions when the group is stuck, support those who are struggling and take responsibility for the outcome of the team.

Leadership interview questions

  1. Tell me about a time you led a team or project to a result. How did you start? Listen for: a clear goal, roles for others and a result the group shared.
  2. Describe how you handled a team member who was not meeting expectations. Listen for: early and specific feedback, support and a fair outcome.
  3. Give an example of a time you led without formal authority. Listen for: influence through trust and evidence, not through pressure.
  4. Tell me about a decision you made that your team did not like. Listen for: a clear explanation, listening and commitment from the group.
  5. Suppose your team misses a deadline because of your own planning. What do you tell them? Listen for: ownership, a recovery plan and no blame on the team.
  6. How do you help someone on your team grow? Listen for: a concrete example of coaching, stretch work or feedback.
  7. Describe a time you had to motivate a team during a hard period. Listen for: honest communication, small wins and attention to individuals.
  8. Tell me about a time you stepped back so someone else could lead. Listen for: confidence to share the credit and develop others.

How do you score leadership fairly?

Leadership answers are often about a group, so ask what the candidate personally did. Score the actions they chose, not the size of the team or the title they held. Match your criteria to the level, since a first time team lead needs different evidence from a department head. For a first time lead, accept examples from projects, volunteering or study groups, and look at how the candidate treated the people they guided.

  • Ask every candidate the same questions and the same follow up on their own role.
  • Write the criteria down first, such as direction, development of people and ownership of results.
  • Quote the actions the candidate took, not the team's result.
  • Where possible, check with a reference who worked under the candidate. A former team member can often confirm whether the candidate gave feedback, shared credit and supported people through a difficult period.

How does an AI interviewer assess leadership?
