Prioritization is choosing what to do first, what to delay and what to drop when everything seems urgent. Listen for the reasons behind the choice and how the candidate told others what would not get done. Strong candidates describe a clear test for importance and the cost they accepted.
What is prioritization?
Prioritization is deciding the order of work when time, people or budget cannot cover everything. At work it means judging impact against effort, separating urgent from important, agreeing trade-offs with others and saying no with a reason. The behaviours that show it are naming the criteria used, accepting that something will be left undone, and revisiting the order when new information arrives.
Prioritization interview questions
- Tell me about a week when everything was urgent. How did you decide what came first? Listen for: a stated test for importance, such as impact on a customer or a deadline with a penalty.
- Describe a time you dropped a task on purpose. Who did you tell? Listen for: an open decision with the people affected, not a quiet omission.
- Tell me about a time two senior people asked for conflicting priorities. Listen for: bringing the conflict into the open and asking the people involved to agree the order.
- Describe a priority that you got wrong. What did you learn? Listen for: an honest account of the wrong assumption and a changed method.
- You have five open tasks and half a day. Walk me through your choices. Listen for: questions about deadlines and impact first, then a clear order with reasons.
- A new request arrives that is more interesting than your planned work. How do you decide? Listen for: weighing value against the plan, and checking with the requester or manager instead of switching silently.
- How do you handle a manager who calls every request a top priority? Listen for: asking for a ranking in plain terms, and showing what each choice would delay.
- Tell me about a time you reordered your work after something changed. Listen for: noticing the change early and communicating the new order.
What does a strong answer look like?

How do you score prioritization fairly?
Score prioritization on the quality of the reasoning and the openness about trade-offs. A candidate who says they completed everything has probably not described a real prioritization decision.
- Give every candidate the same small scenario with a fixed list of tasks and ask for the order and the reasons.
- Write down in advance which criteria you accept, such as impact, deadlines and dependencies.
- Score the reasoning before the order, because many orders can be defended.
- Note the dropped or delayed item the candidate named, as the evidence that a real trade-off was made.
