People management is getting results through direct reports by setting clear expectations, giving honest feedback and supporting growth. Listen for whether the candidate describes specific conversations they had with team members, and what changed afterwards. Strong candidates talk about the people and their development, not only the targets they hit.
What is people management?
People management is the day to day work of guiding a team: setting expectations, giving regular feedback, handling weak performance, delegating with support and helping people grow. A candidate who manages people well can describe how they run one to one meetings, how they handled a difficult conversation, and how a team member's work improved under them. It is related to leadership but narrower, because it concerns the direct reports a person is responsible for.

- Tell me about a direct report whose performance was falling short. What did you do? Listen for: an early, direct conversation, written expectations and follow-up over time.
- Describe how you run one to one meetings. What did your last one cover? Listen for: a regular rhythm and agenda, with space for the team member to raise things.
- Tell me about a time you gave difficult feedback to someone who disagreed with it. Listen for: specific examples used in the feedback and a calm response to pushback.
- Describe how you helped a team member prepare for a bigger role. Listen for: real stretch work, coaching and honest assessment, not only a promised promotion.
- Tell me about a time you delegated a task that you could have done faster yourself. Listen for: a clear handoff, a check-in plan and acceptance that the result may differ from theirs.
- Two of your team members are always assigned the urgent work while others coast. What do you do? Listen for: noticing the imbalance, speaking to both groups, and changing how work is shared.
- A strong performer tells you they are thinking of leaving. How do you respond? Listen for: listening before offering anything, and honesty about what the company can and cannot change.
- You inherit a team that does not trust the previous manager. What do you do in the first month? Listen for: listening sessions, small kept promises, and no sweeping changes before understanding the team.

How do you score people management fairly?
Score people management on the evidence of conversations and outcomes with individual team members. A candidate who hit targets through long hours or pressure may not manage people well, so look for how the team members changed.
- Use the same questions for every candidate, including one about poor performance and one about development.
- Write criteria for feedback, delegation and development before you interview, with an example of each level.
- Score each answer against the written criteria before comparing candidates against one another.
- Quote the specific example the candidate gave, such as the feedback they delivered, beside the score.
